What is the right level of automation for a ceramic sanitary ware factory? The answer is not “the more machines, the better.” A practical automation decision should be based on product structure, yield rate, and labor cost. The real value of automation is not only labor reduction, but also lower process variation, more stable quality, less rework, and better production control.

According to IFR World Robotics 2025, global industrial robot installations reached 542,000 units in 2024. Automation is clearly becoming a major manufacturing trend. However, sanitary ware production is different from simple assembly. Products have complex shapes, green bodies are fragile, and production involves long processes such as forming, drying, glazing, firing, and inspection. Therefore, automation must serve the real production logic, not the idea of “full unmanned production.”

1. Product Structure Comes First

Product structure defines the boundary of automation. Standard toilets, basins, cisterns, and squatting pans are more suitable for higher automation when models are stable, order volumes are large, and process routes are clear. In these cases, automatic handling, robotic glazing, automatic trimming, and automatic kiln loading can improve consistency and reduce manual variation.

However, if the factory mainly produces special-shaped basins, large-size washbasins, customized colors, or small-batch project orders, excessive automation may create new costs. Frequent model changes require fixture replacement, program adjustment, and production interruption. For these factories, flexible automation is usually more suitable: machines handle repetitive actions such as lifting, positioning, spraying, and transferring, while skilled workers remain responsible for surface judgment and process correction.

2. Yield Rate Determines Whether Automation Will Help

Automation is good at repeating a stable process. It is not a solution for unstable process control. If slip density, body moisture, mold condition, glaze viscosity, spray thickness, or firing curve is unstable, automation may only repeat the same problem faster.

Before investing in automation, factories should evaluate yield rate and defect sources. For sanitary ware factories, first-pass yield, rework rate, scrap rate, and process stability should be key decision data. If a process has high defects but the cause is clear and the action is repetitive, automation can be valuable. If the defect source is unclear, process standardization should come first.

3. Labor Cost Should Be Calculated as Productivity, Not Headcount

High labor cost, recruitment difficulty, and operator turnover are important drivers of automation. McKinsey notes that workforce instability increases training, supervision, quality, and productivity pressure in manufacturing. In sanitary ware factories, glazing, handling, grinding, loading, and unloading are physically demanding and highly repetitive, making them strong candidates for automation.

But automation should not be understood as simply removing workers. It should upgrade the role of workers. Operators should move from heavy manual labor to equipment operation, parameter monitoring, quality analysis, and maintenance support. The real return from automation is higher output per worker and more stable quality, not just fewer people.
