How Should Factories Plan Production Takt Time?

Production takt time planning is one of the most important factors in a ceramic sanitary ware factory. It determines capacity, workforce allocation, inventory pressure, and overall system efficiency. Many factories focus only on daily output, but overlook whether casting, drying, trimming, glazing, firing, inspection, and packing are operating at a balanced rhythm.

According to the Lean Enterprise Institute, takt time is calculated by dividing available production time by customer demand. Its purpose is to align production speed with market demand. However, in ceramic sanitary ware manufacturing, takt time cannot be applied mechanically. Products are complex, green bodies are fragile, drying takes time, and firing cycles are fixed. Therefore, factories should calculate both “order takt” and “process takt.”


1. Start with Customer Demand

The target takt time must begin with customer demand. If customers require 30,000 qualified pieces per month, the factory must calculate the required daily, shift-based, and hourly qualified output. The key word is “qualified.” If the total yield rate is 90%, the factory must produce more than 30,000 pieces to deliver 30,000 finished products.

This means takt planning must include order volume, working days, shift arrangement, and yield rate. Without these factors, production plans may look full on paper but still fail in delivery.


2. Identify the Bottleneck Process

In sanitary ware production, the bottleneck is not always the largest or most expensive machine. It may be the drying area, glazing capacity, kiln loading rhythm, or inspection process. If drying space is limited, casting output cannot be fully absorbed. If glazing is unstable, kiln loading will be delayed. If firing capacity is not matched with upstream flow, products will wait and energy will be wasted.

The goal of takt planning is not to make every process faster. The goal is to balance the whole system. When one process runs too fast, inventory builds up. When another process runs too slowly, delivery is delayed.


3. Use Takt Time to Calculate Workforce

Workforce planning should be based on takt time, not rough experience. Managers need to know the standard work content of each position, the labor time per piece, the effective working time per shift, and the amount of time lost in waiting, handling, and rework.

The ISO 22400 framework for manufacturing operations KPIs highlights the importance of measurable indicators such as production, quality, performance, and utilization. For sanitary ware factories, output per worker, first-pass yield, rework rate, and bottleneck utilization are key indicators for evaluating whether takt planning is realistic.


4. Introduce Automation After the Rhythm Is Clear

Automation should serve takt time, not replace planning. According to IFR World Robotics 2025, 542,000 industrial robots were installed globally in 2024, showing strong momentum in manufacturing automation. However, in ceramic sanitary ware factories, automatic handling, robotic glazing, and automatic kiln loading only create value when they are integrated into a balanced production rhythm.
